This might sound far out but is your impeller hard or sort had one do exactly as you say only to discover that the impeller had gone soft (right china's please explain why that happened )

Looks like it has spent some time in the oven!.....blocked water ways,no water flow, I'd say if run for a long time "dry", it would build up enough heat to cause the impeller to "melt" or soften and end up misshapen. Possibility of slight bend in driveshaft building up additional heat caused by wobble. That's my theory anyway. Do you know how it happened, is this a quiz? or are you as puzzled as the rest of us?

It was my long time owned motor just stopped pumping water when i inspected it this is all i could find replacement rotor and away she went my thoughts were why did it suddenly become rubberised it does go back into its original shape so i assumed it the drive shaft was spinning within it...hence no pumping of water

Very puzzling. ....

Never seen one go like that before, & I've worked on 1 or 2.

When removing or replacing tight ones, I heat them with boiling water but it doesn't do that!

Did you follow Jon's instructions & use the blow lamp to get it really hot to remove the lower unit retaining bolts?

You wouldn't want to do that with a Kingfisher not with impellers at £25 + P&P!

Can you post clearer pics Tam, so we can see if this is a Seagull one or a 3D printer special.

I usually clean bottom of drive shaft with wire brush then place a spanner over top end of impeller and gently tap otherwise they will split if removed unevenly. ..

Yes that is a likely possibility, I wonder did a small stone sneak it's way in through the water passage slots in the gearbox and jam one of the fins of the rotor, and then like you said the drive shaft kept spinning away, I'm not sure what the rpm are on a seagull driveshaft, but I'd imagine it would have quite a "softening" effect on a plastic rotor.

Good tip for removing the rotor by the way.

It's been in there before 3D printers where invented ....

Pat

13 to 1700 tick over,

about 4000 full blast,

depending on hull, motor, lower unit & prop.
